Win-back emails that actually work.

Past buyers are your cheapest revenue. The exact sequence structure that brings lapsed customers back in.

Acquiring a new customer costs real money. Winning back a lapsed one costs an email. Your POS already holds a list of people who bought from you once and stopped. Most stores never email them. That list is revenue sitting in a drawer.

This guide gives you the sequence. Three emails. Specific timing. No fluff.

Define "lapsed" before you write a word

Lapsed means 60 days or more since the last purchase. Shorter than that and you are nagging people who were going to come back anyway. Longer than 120 days and the trail is cold.

Pull the list from your POS or email platform: customers with a purchase 60 to 120 days ago and nothing since. That is your win-back audience. Work in batches of a few hundred so you can handle the response.

The three-email sequence

Email 1, day 0: "We noticed you have been gone." Keep it human. Acknowledge the absence. Mention something specific that changed since they last visited: a new product line, a renovated lounge, extended hours. End with one clear link. No discount yet.

Email 1: the check-in

Subject: Haven't seen you in a while, [name]

Hey [name], it has been a couple months since your last visit. A lot has changed. We just brought in [specific new product or change]. Worth a look next time you are nearby. [Your name], [Store]

Email 2, day 7: social proof. People come back when other people are coming back. Share what is popular right now: the strain everyone is asking about, the edible that keeps selling out, the event next weekend. Make the store feel alive.

Email 2: what's happening

Subject: Everyone is asking about [product]

[Name], quick update from the shop. [Product] has been flying off the shelf this week. We also have [event or new arrival] coming up on [date]. Thought you would want to know. [Your name]

Email 3, day 14: the offer with a deadline. Now you discount. But make it expire. An open-ended coupon gets saved and forgotten. A 7-day window gets used.

Email 3: the reason to come back now

Subject: 20% off, but only until Sunday

[Name], we would like you back. Here is 20% off your next visit, good through Sunday. Show this email at the register. Hope to see you. [Your name]

Three emails, then stop. If they did not come back, they go into the long-term list for monthly updates. Do not keep hammering people who ignored three messages. That is how you get marked as spam.

Subject line rules

  • Under 50 characters. Most people read email on a phone. Long subjects get cut off.
  • No ALL CAPS, no excessive punctuation. Spam filters and humans both punish it.
  • Name the specific thing. "New live resin from [brand]" beats "Exciting updates inside."
  • One idea per email. If the subject promises one thing, the body delivers that thing.

Stay legal

Cannabis email has rules. Only email people who opted in. Every message needs a working unsubscribe link and your store's physical address. SMS has stricter consent rules than email in most states: get explicit written opt-in before you text anyone, and keep the records.

When in doubt, check your state's current rules. They change. This guide is not legal advice.

Do this week

Send your first win-back batch

  1. Pull the lapsed list. Customers with no purchase in 60 to 120 days. Export names and emails.
  2. Write the three emails. Use the templates above. Swap in your real products and dates.
  3. Send email 1 to 200 people. Start small. Watch open rates and replies before you scale.
  4. Track one number. How many lapsed buyers made a purchase within 21 days of email 1? That is your win-back rate.
